For three years, Stefan’s division set the numbers everyone else was measured against. He took calls on holiday, treated recovery as weakness, and wore his four hours of sleep like a medal. When colleagues called him resilient, they meant he absorbed unlimited load without complaint. In the fourth year he resigned on a Tuesday, without a plan, and his very good team spent two quarters performing like a mediocre one.
There is a version of high performance that is really a countdown, and Stefan was running one. It produces impressive quarters. It does not produce impressive years, because the energy behind it is being spent, not renewed, and spent energy eventually goes all at once.
Sustainable performance is the alternative, and it rests on a claim that sounds soft and is anything but: performance is not what you produce under load. It is what you can keep producing, because the system underneath the output holds.

Think like an athlete
No serious athlete believes performance comes from training alone. Training is the stimulus; the adaptation, the actual getting stronger, happens in recovery, and elite sport treats the rest phase with the same rigour as the effort. Load without recovery does not build capacity. It borrows against it.
Satu Ahlman, who advises executive teams in growth companies and works with elite athletes, wrote about exactly this in her piece on leadership resilience, and her instruction to executives is the one I would put on the wall: think like an athlete and act like a strategic professional [1]. Her diagnosis of the failure mode is just as clean: for many people high performance has drifted into meaning endless grinding, and, in her words, that is not high performance, that is a countdown [1].
The corporate leadership room, as she points out, is one of the last high-stakes environments where people still believe the load alone is the whole game. Athletes learned otherwise decades ago, and they learned it by measuring.
What resilience actually contributes to performance
This is where resilience stops being a wellbeing word and becomes a performance term. Resilience is the capacity that determines how much load you can absorb before it costs you, and how fast you rebuild afterwards. It is, in the most literal sense, the infrastructure of sustained output: the difference between a hard quarter that strengthens a team and a hard quarter that hollows it out.
And it is not one thing. The Personal Resilience Indicator resolves it into six domains and twelve trainable drivers, and the performance reading of that structure is direct. I will not rehearse the case studies here in full, but the pattern they document belongs in any honest article about sustainable performance. Twice now, in unrelated organisations measured by different practitioners, leaders scored markedly more resilient than the people carrying the daily load [2][3]. The performance implication is uncomfortable and useful: the layer of the organisation most confident that the pace is sustainable is usually the layer best resourced to sustain it. If you judge your organisation’s sustainability by how leadership feels, you are reading the gauge of the strongest system on the ship.
This is also why the fix is never a blanket perk. McKinsey Health Institute’s analysis of 115 workplace interventions names stress management and resilience training among the most effective and easiest measures to deploy [4], but effectiveness follows aim: capacity has to be built where it is actually thin, which differs by level, by team, and by person. You find “where” by measuring, not by asking the loudest voices.
Building it deliberately
The practical sequence is short, and every step is measurable. Baseline the resilience of the people whose performance you depend on, individually confidential, collectively aggregated. Read the profile at driver level, because “be more resilient” is not a plan but “rebuild the sleep base and train composure under load” is. Do the focused work. Re-measure, and let the movement, not the mood, tell you whether performance got more sustainable. A measured version of Stefan’s story ends differently: the thinning physical base shows up in a baseline years before it shows up in the output, while it is still trainable and he is still there.
On the individual level, one place to start today, again borrowed from the athletes: build deliberate recovery into the working day itself, rather than asking sleep to repair everything overnight. Recovery you only attempt after the damage is done is not a strategy. It is triage.
