The first thing a busy person sacrifices

When a capable person gets overloaded, sleep is usually the first thing they trade away. It feels like the responsible move. There are only so many hours, the work is real, and sleep looks like the one input with no immediate consequence for skipping it. So the night shrinks, and the person tells themselves they will catch up at the weekend.

This is the most expensive trade most people make without noticing, and it is expensive for a reason that has nothing to do with feeling tired. Sleep is not the reward you earn after the resilient work is done. It is when a large part of the resilient work actually happens. Trade it away and you are not borrowing against your energy. You are dismantling the machinery that lets you cope at all.

That is why sleep is one of the twelve drivers the Personal Resilience Indicator measures, sitting inside the Health domain alongside Lifestyle. Not as a wellness footnote. As a load-bearing part of the system.

What the Sleep driver actually measures

It helps to be precise about what is being assessed, because “sleep” in everyday talk usually means hours logged, and that is not the point.

The Sleep driver is about restorative capacity: whether your sleep is doing the biological work it exists to do, not simply how long you were unconscious. Someone can spend eight hours in bed and get poor restorative sleep, and someone can be genuinely restored on slightly less. What matters for resilience is the quality of the recovery, because recovery is the function. This is also why Sleep is measured as its own driver rather than folded into a single health score. The physiological foundation of resilience has moving parts, and sleep is a distinct one you can see, and act on, on its own.

Sleep is active neural maintenance

Here is the reframe that changes how seriously people take it. Sleep is not passive recovery. It is active neural maintenance, and skipping it is skipping maintenance on the organ you rely on to stay resilient.

Deep sleep is when several of the systems that resilience depends on get serviced at once. It plays a critical role in emotional regulation and memory consolidation, and it helps settle the body’s stress system so that the following day starts from a lower baseline rather than an elevated one. Recent work goes further. A 2025 review in Neuron sets out how sleep is not only disrupted by stress but is itself part of how the brain recovers from it, with sleep after a stressor helping to reduce anxiety and build stress resilience (Yu et al., 2025). Sleep, on this picture, is where a good part of the recovery actually gets done.

When sleep is short or broken, the direction of travel reverses. The balance between the emotional and the regulatory parts of the brain tips. A 2024 study found that a single sleepless night measurably weakened people’s ability to resolve emotional conflict, which is the exact capacity you draw on to stay composed under pressure (Lam, 2024). Emotional reactivity rises, so smaller things provoke bigger responses, while the top-down control that lets you pause and choose a considered response weakens just when it is needed. In plain terms, poor sleep makes you more easily knocked over and slower to get back up, which is resilience running in reverse.

The loop that makes this urgent

There is a feedback loop here that turns a bad night into a spiral, and it is worth understanding because it is where the coaching leverage sits.

The relationship between stress and sleep runs both ways, and the current picture is more nuanced than a simple vicious circle (Yu et al., 2025). Chronic or intense stress fragments sleep, through elevated stress hormones and a nervous system that will not switch off. Degraded sleep then weakens emotional regulation the next day, which makes the next night harder to protect. But the same research stresses the other direction too: sleep after stress is part of the recovery, not a luxury bolted on after it. That is what raises the stakes on protecting it. When sleep is the casualty of a stressful stretch, the very mechanism meant to clear the load is the thing being sacrificed, and the cost accumulates. Recent population data bear this out, linking higher allostatic load, the cumulative wear of chronic stress, to disturbed sleep (Yang et al., 2025). Lose the sleep, and you lose the reset.

This is why, with a depleted client, sleep is rarely a side issue to address later. It is often the lever that has to move first, because so many other capacities are downstream of it.

Why this is a driver you can train

None of this would matter for coaching if sleep were fixed. It is not, which is the whole reason it belongs among the trainable drivers.

Sleep behaviours are modifiable. The timing, the wind-down, the light exposure, the switching-off of demand before bed: these are all things a person can change, and changing them changes the biology. That is what makes Sleep a driver rather than a trait. It is not a fact about a person to be noted and accepted. It is a capacity that can be rebuilt, and rebuilding it lifts the systems that depend on it. Awareness that sleep matters is not the same as change. A specific, sustained shift in how the day ends is what moves the driver, and the driver moving is what lifts the resilience it supports.

What this looks like in practice

For a coach, reading Sleep as a driver rather than a lifestyle aside changes where you look and what you do.

A low Sleep result is not a note to file under wellbeing. It is a signal that the client’s recovery machinery may be underperforming, which puts a question mark over the emotional regulation, the composure, and the cognitive capacity you are trying to build elsewhere. It is worth treating as foundational, because working hard on higher-order skills while the physiological base is eroding is like coaching someone to run faster on a sprained ankle. Strong Sleep, by contrast, is a genuine asset to build on, the settled base from which the rest of the work goes better.

Why is sleep important for resilience?

Because a large part of what makes you resilient is rebuilt while you sleep. Deep sleep recalibrates your stress system, consolidates memory, supports emotional regulation, and maintains the molecules your brain uses to learn and adapt. Skip it and the opposite happens: you become more emotionally reactive and less able to think clearly under pressure, which is resilience running backwards. Sleep is not the reward for coping well. It is part of how coping is built.

Is more sleep always better for resilience?

Not exactly, because the point is restorative quality, not hours logged. Someone can spend eight hours in bed and recover poorly, and someone else can be genuinely restored on a little less. What matters is whether the sleep is doing its biological work: settling the stress system, servicing the brain. That is why a good resilience measure treats sleep as a distinct driver rather than a box ticked by counting hours.

Yes, which is why it counts as a trainable driver rather than a fixed trait. The behaviours around sleep, timing, wind-down, light, and switching off demand before bed, are all modifiable, and changing them changes the underlying biology. Knowing sleep matters is not enough on its own. A specific, sustained change in how the day ends is what actually moves the driver.
